Background

The client is a global vertical ecommerce platform operating for over 10 years, specializing in RC models and tech, with a footprint spanning multiple countries and regions worldwide. Prior to this engagement, TMO had completed the system upgrade and rebuild from Magento 1 to Magento 2.

Building on this foundation, the client sought to ensure that the new system could achieve a smooth, secure cutover upon launch, backed by a stable, high-performance managed hosting environment to support long-term continuous business operations.

Additionally, the client's existing managed service uses a commission-based billing model, leading to high server costs.

Challenges

Following the Magento 2 migration stage, the primary challenges centered on risk control during the cutover process and the cost-efficiency of ongoing hosted operations:

  • High Risk in Go-Live Cutover: During the coexistence of the old and new systems, any data desynchronization or cutover failure could lead to lost orders, inventory discrepancies, and severe business disruption, leaving virtually zero margin for error.
  • Strict Requirements for Data Migration Integrity & Timeliness: Core data such as users, orders, and products was vast in volume and complex in dependencies. Any deviation during migration could compromise the launch results.
  • Stability Under High-Concurrency Scenarios: The new system had not yet undergone real-world validation during traffic spikes (such as major sales promotions). Any slowness or downtime post-launch would directly hurt user experience and conversions.
  • Lack of Systematic Go-Live Support Mechanisms: Systems are most vulnerable to issues immediately after going live. Without dedicated monitoring and rapid response protocols, minor glitches could escalate into major business-impacting failures.
  • Low Hosting Resource Utilization: The former commission-based billing model led to inflated costs and inefficient resource allocation.
  • SEO Risks:  Replatforming to a headless architecture can affect how search engines crawl, render, index, and consolidate site signals. If not handled correctly, the migration can put accumulated organic visibility and search traffic at risk.

Service & Solution

To address the client's needs across both system launch and long-term operations, TMO Group delivered end-to-end technical assurance from go-live cutover to long-term managed hosting. During the official launch phase, the team focused on data migration integrity, cutover security, and initial post-launch operational stability, ensuring zero business interruption and an uncompromised user experience throughout the critical transition window.

Building on this foundation, TMO established a cloud hosting environment based on a Kubernetes containerized architecture, offering long-term, scalable, and resilient infrastructure support. Compared to the previous hosting model, this solution maximized resource utilization, significantly cut infrastructure costs, and enhanced system handling for high concurrency and future business growth.

Seamless Database Migration & Massive Data Preservation

Preserving important assets accumulated over years including SKUs, historical customer accounts, and order records was a primary focus. TMO implemented a strategy combining full data migration with multiple incremental syncs, gradually transitioning data from the legacy system to the new environment, culminating in a planned downtime migration prior to final launch to ensure absolute data consistency. Following migration, comprehensive data verification was performed, accompanied by systematic functional and stress testing on product listing/unlisting, checkout & payment, and promotional rules to validate system stability under peak loads.

Go-Live Planning & Business Continuity Assurance

To ensure a secure, smooth switch between legacy and new systems, the team designed a meticulously detailed cutover plan along with risk mitigation protocols. A rollback mechanism was engineered and rehearsed in advance, enabling rapid restoration to the legacy system in the event of anomalies, thereby minimizing potential business impact. The entire cutover was executed step-by-step according to plan, keeping customer shopping experiences seamless before and after the transition.

Hypercare Post-Launch Support

Immediately following the official go-live, TMO Group entered a dedicated Hypercare support phase, actively monitoring key operational metrics in real time including order fulfillment workflows, inventory synchronization, and payment success rates. Maintaining high-responsiveness technical support during this window ensured that any initial issues were quickly identified and resolved, helping the client smoothly navigate the post-launch transition period.

High-Performance Hosting & DevOps Operations

With the system running smoothly, TMO provided a managed hosting solution centered on Kubernetes containerized deployment, replacing the agency's previous hosting model. The team finely configured container instances based on actual resource consumption and established a unified DevOps operational management framework. This setup not only improved high-concurrency handling capacities and page loading speeds while mitigating downtime risks, but also yielded substantial cost savings for the client.

Preserve SEO Signals in a Headless Rebuild

The client had accumulated years of organic visibility, so SEO-safe development was a core requirement in the migration plan. TMO delivered a Magento 2 / Next.js headless architecture designed to support crawlability, rendering, indexation, and signal consolidation. The work covered key SEO best practices for URL preservation, canonicalization, multilingual URL and hreflang structure, sitemap configuration, metadata, structured data, and server-rendered access to important page content. These checks helped reduce the risk of organic traffic loss during the move from Magento 1 to the new headless frontend.
